In my coaching practice, I often meet leaders who present as composed, capable, and committed. But just like an iceberg, what you see above the surface is only a fraction of the story.
Above the waterline are the visible signs — what colleagues, teams, and even friends notice:
- The short answers in meetings.
- The “I’ve got this” smile.
- The constant busyness.
- The occasional frustration or withdrawal.
But beneath the surface is often where the real work needs to be done. That’s where I see:
- Persistent self-doubt masked as perfectionism.
- The Hyper-Achiever saboteur drives overwork at the expense of wellbeing.
- The Controller saboteur holds tightly to every detail, not from confidence, but from fear of failure.
- The Avoider quietly shelves uncomfortable but necessary conversations.
- The invisible weight of comparison, impostor feelings, and mental fatigue.
Positive Intelligence® teaches us that these saboteurs — while they may help us survive in the short term — cost us dearly in performance, peace of mind, and relationships. They keep us stuck above the waterline, managing symptoms instead of addressing causes.
Here’s the shift coaching offers: When we strengthen our Self-Command and tap into our Sage mindset, we can address what’s beneath the surface. We learn to:
- Recognise our patterns without judgment.
- Interrupt the automatic saboteur responses.
- Access empathy, curiosity, and clear-headed creativity even in high-pressure situations.
Leaders who do this inner work find that what’s above the waterline changes too — they become calmer, more authentic, and far more effective.
Because the truth is: your outer world is only as steady as your inner one.
If you’re noticing the “visible” symptoms in yourself or your team, it might be time to explore what’s under the surface. That’s where transformation begins.
